Should I hire in-house or an agency?

The honest comparison

A capable in-house marketer in Gurugram or Bengaluru costs a salary plus recruitment, tools, and management attention. What you get back is availability, category knowledge that deepens every month, and someone who sits in your sales meetings and hears what customers actually say. That last part is worth more than people expect.

An agency gives you range. A media buyer, an SEO specialist, a designer, an analyst, all partially allocated, for less than one senior salary. What you give up is depth of context and priority, because you are only ever one of several clients, and on any given Tuesday somebody else’s emergency may be the thing shouting loudest for their attention. You are not the only account.

Neither is cheaper in a way that settles the argument. They buy different things.

Which one fits your situation

Go in-house when marketing is your core growth engine and the work never stops, which is the reality for high-volume D2C brands shipping creative every week, and for anything where the marketer must sit with product or sales daily. The work has to be continuous. That is the test.

Go agency when the work is specialised, periodic, or spans skills no single hire can cover. A website rebuild. A launch. Technical SEO on a site with eight thousand URLs. Go agency, too, when you genuinely do not yet know what you need, because hiring the wrong specialist for eighteen months is a far more expensive mistake than a three-month agency engagement that turns out to be the wrong fit.

And be realistic about management. An in-house junior with nobody senior to guide them will underperform an agency badly, not because they lack ability, but because nobody is teaching them.

The structure most companies end up with

One internal person who owns the outcome, holds the context and manages the relationships. Agencies or contractors handle the specialist execution around them.

That person does not need to be a technical expert. They need to understand the business, ask sharp questions, and know when an answer is evasive. Without them, agency work drifts, because nobody internally is checking whether the activity connects to anything that matters. With them, the same agency usually performs noticeably better within a couple of months.
